Year-1 Roadmap

Convert your Strategy Map into a one-page Year-1 Roadmap. Four quarters, five initiatives running in parallel, one owner each. Around twenty strategic improvements across the year. Recommended time: 60 to 90 minutes.

Before you start

The GLT should arrive with 16 to 24 strategic initiatives extracted from the Strategy Map. The Roadmap is not a to-do list, it is a strategic build plan. Every task should create a capability that still exists in the company a year from now.

The four-part test

Apply this to every candidate initiative before it earns a place. A strong Roadmap task builds a capability, produces a tangible deliverable, can be delivered in three months, and requires leadership attention. The useful question: if this task is completed successfully, will the company operate differently next year?

Good Roadmap tasks

  • Design and implement A-player hiring scorecards
  • Create documented client onboarding system
  • Implement quarterly performance review framework
  • Design and test value-based pricing model
  • Implement client satisfaction scoring process

Weak Roadmap tasks

  • Close five new deals
  • Hire two designers
  • Launch a marketing campaign
  • Update the website
  • Finish current client projects

Important, but operational. These belong in departmental planning.

Step 1 and 2 — List initiatives and mark dependencies

Twenty minutes each. Capture every Year-1 initiative from the Strategy Map without worrying about sequence, then mark what must come first. Which initiatives unlock others? Which address major risks identified in Phase 0?

Step 3 and 4 — Quarterly sequence and the one-task rule

Choose the five initiatives that should begin immediately, then sequence the rest. Each GLT member owns one strategic task per quarter, no more. If a task looks too large, split it into phases across quarters.

Step 5 — Assign accountable owners

Every task needs one accountable owner: the person who owns the outcome and reports progress at the monthly Roadmap meeting. RACI in full is Responsible, Accountable, Consulted, Informed. For the Roadmap we care about the Accountable owner.
